NT Project Manual β€” a journey from project creation to delivery management

This manual follows the real-world use of the tool, in the order you work: create the operation and the project, set up the registry, define the structure, create tasks on the Kanban and track everything on the Dashboard. It is the same journey as the guided tour (the ❓ Tour button at the top of the app), in more detail.

Profiles: admin Β· operations Β· PM/SM Β· team Β· viewer Β· client
Overview

1 Β· Start here

NT Project organizes work into areas accessible from the tabs at the top of the app:

  • βš™οΈ Operations β€” the core: each operation (client/contract) contains its projects. This is where delivery is planned and managed.
  • πŸ“ˆ Executive β€” portfolio view (all operations/projects).
  • 🎯 Focus Projects β€” a subset of the projects you follow closely.
  • πŸ› οΈ Support β€” demands from ongoing operations (5W1H, Eisenhower, kanban).
The journey in 6 steps
Operation β†’ Project β†’ Registry β†’ Structure β†’ Kanban (tasks) β†’ Dashboard. Each step below details one part of this journey.

Access profiles

ProfileWhat they can do
admin / operations / gp_smFull management access (create/edit operations, projects, registry items, tasks).
teamEdits tasks they own (including progress); moves cards on the kanban.
viewerRead-only.
clientSees only the Dashboard of the projects granted to them (per-project scope). Does not see the Pending issues panel, "My Users", the online users count, the manual or the tour.
Journey step 1

2 Β· Create the Operation and the Project

  1. Create the Operation

    In βš™οΈ Operations β†’ + New Operation

The operation represents the client/contract. Enter the name, the operation manager and the technical lead. Then register the teams.

    ⚠️ Required
    • Operation name (unique).
  2. Register the Teams

The operation's πŸ‘₯ NT Team and 🀝 Client Team tabs

People registered here become available as task owners. A user created with an @ntconsult.com.br e-mail is automatically added to the NT Team; any other domain goes to the Client Team (see Β§11).

  3. Create the Project

Inside the operation β†’ + New Project

Enter the name, start/end dates, PM and Scrum Master. The project dates feed the "expected by calendar" value in Health/Dashboard β€” without them, the system derives it from the task date range.

    Tip
Projects can have sub-projects (project hierarchy) and can be archived (removed from the counts without losing data).
Journey step 2

3 Β· Registry β€” the foundation of tasks

Before creating tasks, register the items that will be available in the task fields. Everything is in Projects β†’ πŸ“ Registry, organized in tabs:

RegistryPurpose
🌊 WavesLarge waves/macro phases of the project (they group sprints).
🎯 Epics β†’ πŸ“– StoriesEpics and stories (requirement/value). A Story also stores acceptance criteria and test scenarios.
πŸƒ SprintsExecution cycles. A sprint can be linked to one or more Stories (multi-select).
πŸ“¦ Work packagesGroupings of effort by scope.
🎁 Macro DeliverablesMacro deliveries fed by the tasks; they have their own dates, owner, progress and status. With linked tasks, the macro dates follow the tasks (earliest start / latest end) and the date fields are locked.
⚠️ Risks / πŸ“Œ DefinitionsScope, assumptions, points of attention, "on the radar" items and project risks. Each risk has a Name (required, shown on every screen); an open risk with medium or high probability puts the project at least in Attention.
Why first?
Waves, Sprints, Stories, Packages and Deliverables appear as options in the task fields. Register them first so you can link each task to the right structure.
Journey step 3 Β· highlight

4 Β· Define the project structure

You build the structure in whatever way makes sense β€” and the dimensions coexist: the same task can have a wave, sprint, package, front/stage, story and hierarchy at the same time. Below are the possible arrangements (the same diagrams as in the tour):

🌊 Wave β†’ Sprint β†’ Task

Waves group Sprints; each Sprint contains the Tasks. For projects with large waves, each with several cycles.

projectWave 1Wave 2Wave nSprint 1Sprint 2Sprint nTask 1Task 2Task n

πŸƒ Sprint β†’ Task

Sprints contain the Tasks directly, without the waves layer. Lean agile execution.

projectSprint 1Sprint 2Sprint nTask 1Task 2Task n

πŸ“¦ Package β†’ Task

Work packages group Tasks by scope/effort, without sprints.

projectPackage 1Package 2Package nTask 1Task 2Task n

🎁 Macro deliverable β†’ Task

Macro deliverables group the Tasks that build them β€” good for tracking macro deliveries.

projectMacrodeliverable 1Macrodeliverable 2Macrodeliverable nTask 1Task 2Task n

πŸ“ Front β†’ Stage β†’ Task

Fronts divide the work; each Front has Stages; Tasks sit within the Stages. Good for phase-based flows (Planning β†’ Dev β†’ Testing). Configured in Setup β†’ Fronts and Stages.

projectFront 1Front 2Front nStage 1Stage 2Stage nTask 1Task 2Task n

🧭 Hierarchy (multi-level) β†’ Task

Team/structure hierarchy with as many levels as you need; Tasks sit at the leaf level. Configured in Setup β†’ Hierarchy.

projectHierarchy 1Hierarchy 2Hierarchy nLevel 1.aLevel 1.bLevel 1.cLevel 2.aLevel 2.bLevel 2.cTask 1Task 2Task n
Golden rule
Choose only the dimensions that make sense for your project. You don't have to use all of them β€” but, when used, they filter the Kanban and organize the Dashboard.
Project configuration

5 Β· Project Setup

In Projects β†’ βš™οΈ Setup you define the rules and the workflow structure:

πŸ“Š Fronts and Stages

Defines the workflow fronts and stages, which appear in the task fields and in the Kanban filters. There is a βš™οΈβ†— shortcut right in the task form.

🧭 Team hierarchy

Builds the hierarchical structure (any number of levels) used to classify tasks and draw the network in the Diagram.

πŸ“… Calendar / business days

Enables national holidays (BrasilAPI) and/or "business days only". When entering/editing dates for tasks, deliveries and milestones, the system warns you if they fall on a non-business day and suggests the next business day (not retroactive). There is also the πŸ—“οΈ Analyze dates on non-business days button, which reviews everything and applies the adjustment in bulk.

🚦 Delivery delay criticality

Defines how a late delivery/deliverable affects the project's Health:

  • Strict (default) β€” any late delivery goes straight to LATE.
  • Gradual scale β€” 1 recently overdue, isolated delivery β†’ ATTENTION; it becomes LATE when late deliveries accumulate (β‰₯ threshold) or persist (days overdue > grace period). Configurable.

This setting applies to the widgets, the gauge, the Overall Status and the AI-generated status.

🧭 Overall Status (AI) · Baseline · E-mails

Overall Status generates an executive narrative of the project using an LLM (based on the data). Baseline takes a "snapshot" of the plan (weekly automatic or manual) for comparison. Setup e-mails configure periodic status e-mails per side (NT/Client).

  • Each generation brings the πŸ“„ Detailed status and the 🎯 Objective summary (points to watch). Both can be edited and saved; there is a history by date (chips) and also a manual status.
  • The most recent one (generation or edit) is what appears on the Dashboard: in the status widget, the st 1 selector shows the automatic (rule-based) summary and st 2 the Objective summary. When you save in Setup, the widget switches to st 2, already updated; the choice is saved in the browser.
Journey step 4

6 Β· Kanban and task creation

On the Kanban, tasks flow through lanes. Create tasks with βž• Create new task.

Anatomy of a task

  • Owner(s) β€” multi-select from the NT/Client Team.
  • Start/end dates β†’ duration in business days. There is a "no dates defined" flag.
  • Links β€” Sprint (shows the Story), Wave, Package, Story, Front, Stage, Hierarchy.
  • Type, Priority (High/Medium/Normal β€” orders the lanes), Progress (%), Focal point (⭐ lead among the owners).
  • Deadline limit (optional) β€” tolerance beyond the end date. Between the end date and the limit the traffic light goes to attention; after the limit, late. When it differs from the end date it is highlighted (⏳) on cards, the Gantt and popups.
  • Flags: πŸ“¦ Is delivery, πŸ“ Is milestone and βŒ› Pending issue (task originating from a project pending issue).
  • πŸ”— Link tasks new β€” with "Is delivery" or "Is milestone" checked, the button next to Progress opens the tree of the project structure (hierarchy, wave, sprint, package or front β€” whichever the project uses). The delivery/milestone % is then calculated from the linked tasks (duration-weighted average) and the field is locked; it recalculates automatically when a linked task is saved. Cycles cannot be created.
  • "Link tasks" window new β€” shows each task's dates, search by name, a Linked only filter, and highlights tasks ⚠ without dates.
  • Status (traffic light) β€” gray (not started), green (OK), yellow (attention), red (late), purple (critical).
  • Sub-tasks β€” each with an owner, its own 🚩 Priority (High/Medium/Normal), % Progress (0/25/50/75/100 or any value from 0 to 100), start and end; they feed the task's progress. The list is shown in aligned columns (owner, dates and %).
  • Attachments β€” files and a SharePoint link on the task.
  • Green status in Backlog new β€” when the status of a task still in Backlog is changed to green (in the form or the grid), the system asks whether to move it to In Progress, with the same rules as dragging (required dates and future-start warning).
Progress Γ— lane
Progress other than 0% moves the task from Backlog to In Progress. If the same project is open in another tab, a warning appears β€” edit in a single tab so you don't overwrite changes.

Status rule on completion new

When moving a task to Done (drag, 100% prompt or grid):

  • Green status β†’ completes directly.
  • Gray status (Not Started) β†’ blocks: you must choose a status or cancel. No task goes to Done while gray.
  • Yellow/red/purple status β†’ asks whether you want to change the status before completing.

Cards and filters

  • On the card, the Sprint chip opens the linked Story(ies) (tabs when there is more than one); the Story chip opens its details.
  • The filter bar (type/stage, sprint, wave, package, epic, story, owner) is per project β€” it does not carry over from another project β€” and only appears in the Kanban section.
  • Card new β€” priority with a colored flag (High red Β· Medium yellow); the footer fits on a single line: ⧉ duplicate, sub-task counter and the view/edit/delete buttons. The % appears on the right of the deadline line. The board has a single scroll bar and the lane headers stay fixed.
Journey step 5

7 Β· Dashboard β€” tracking

The Dashboard consolidates the project's health and progress. Main widgets:

  • Project Health (gauge) and Summary Status β€” a single verdict (Healthy/Attention/Late/Critical) considering pace Γ— calendar and late deliveries.
  • Kanban Flow and Task / Delivery Status β€” counts per lane and per situation (On track, Late, Due today, Blocked, Done, Late deliveries).
  • Timeline β€” Time Γ— Progress β€” elapsed time vs actual progress (weighted by duration), with a penalty for late deliveries. The βš–οΈ Pace checkbox toggles the late sub-task rule (dates only Γ— actual<expected).
  • Delayed deliveries β€” in the popup, clicking a delivery opens it for editing.
  • Team Allocation, KPIs and complementary analyses.
Consistency
When actual progress is above expected but there are deliveries not yet made, all statuses (including the AI) emphasize: although we have executed more than planned, the pending deliveries are causing a delay.

βŒ› Pending issues

The project's slide-out panel. The side counter only counts pending issues whose situation is Open or In progress.

  • Each pending issue has an owner (EC/NT), situation, criticality (C1–C5), blocker/attention, status, impact and Impacted deliveries β€” shown with their path in the project structure (e.g. Phase 1 β€Ί Production deploy), under the delivery's current name and in structure order. Deleted deliveries appear struck through.
  • They become tasks automatically: every open pending issue has a task on the Kanban with the βŒ› Pending issue flag (no duplicates). Completed β†’ task in Done at 100%; cancelled/deleted β†’ task archived. With no resolution date, the task has no end date ("NOT DEFINED" on the Gantt).
  • Deadline limit new (optional) β€” same rule as the task (tolerance after the resolution date). A pending issue past its deadline limit is shown as the delay reason on the Dashboard, the One Page and the Overall Status (AI).
  • The client profile does not see the Pending issues panel.

πŸ“„ One Page Status new

One Page Status button on the Dashboard: a one-page report for the client, exportable as PNG/PDF.

  • Header with operation, project, health and the STATUS AS OF badge (date/time of the status) highlighted.
  • Schedule β€” the same Gantt as in Projects (read-only, fitted to the width): Group by Front/Stage, Package or Hierarchy; Show all tasks or only deliveries & milestones; Period full or late & upcoming; show/hide the table. The customization is saved for the next time it is opened.
  • Project pending issues (open, by criticality, with the impacted deliveries), Client-origin Risks and What we did Β· are doing Β· will do.
  • Collapsible sections new (What we have already done, Pending issues, Risks): click the title to collapse; a collapsed section is left out of the PNG/PDF. The PPF shows 5 items per column, with "show more".
Beyond the essentials

8 Β· Other project views

πŸ“ˆ Gantt

Timeline schedule of the tasks; bars by duration in business days, with an optional baseline to compare planned Γ— actual.

  • Views by day, week, month or year Β· Aggregate by Front/Stage, Hierarchy or Package Β· πŸ“‹ Task table (Task Name, duration, start, end, owner with an NT/CLI tag). Columns with πŸ‘ can be hidden. Your choices are saved.
  • Click the task name to edit it; βž• New task creates one straight from the Gantt. Start/end dates are shown outside the bar; the Deadline limit appears with ⏳.
  • Highlighted structure: each group has its own color, side stripe and summary bar (start β†’ end of its tasks, with the % completed). The group's % is the duration-weighted average (deliveries/milestones with linked tasks are not counted twice) β€” the same calculation as the milestone.
  • Icons: πŸ“¦ delivery Β· pin πŸ“ milestone (next to the date) Β· βŒ› pending issue, with the PENDING label at both ends of the bar. A pending issue with no end date shows NOT DEFINED in End and the bar fades out to the end of the period.
  • PNG/PDF export the whole chart (all rows and columns, no scroll bars).
  • TODAY line new and expected % on the bars it crosses; Pace (actual Γ— expected) option; Deadline limit band; row counter; the Per year view places bars on the exact day.
  • Collapsible groups new β€” click the name of any group (Front/Stage, Hierarchy, Package) to collapse/expand; also works in the One Page Gantt.

πŸ•ΈοΈ Diagram (Network)

Network of the project's relationships/structure (fronts, stages, hierarchy and dependencies).

πŸ—‚οΈ WBS

🧭 Panel

The PM/SM panel in three tabs: Overall Status (today's actions and, at the end, the πŸ“ˆ Metrics / KPIs β€” health, SPI, actual progress, cycle time, stuck WIP and velocity per sprint), Tasks Status (by person and situation) and Project Deliveries (diagnosis per delivery).

πŸ’° Financial

The project's financial summary, retrieved from the Axis system (using the Axis Code entered in the project registration).

πŸ““ Log Β· πŸ“ Docs

Project logbook (dated entries) and project documents.

Control

9 Β· Governance and tracking

  • Risks (with a required Name) and Definitions/On the radar β€” mapped per project and reflected in the Summary Status; an open risk with medium/high probability puts the project at least in Attention.
  • Baselines β€” snapshots of the plan (weekly automatic + manual) to compare deviations.
  • πŸ’Ύ Plan backup new (Registry β€Ί Plan backup) β€” saves and restores the complete plan: tasks (with Front/Stage, dependencies and sub-tasks), waves, sprints, packages, epics, stories, deliverables, risks, definitions, pending issues, calendar and the attachment references. Restoring a baseline first creates an automatic backup. The 🧭 Reapply Fronts/Stages button fills only the empty Fronts/Stages from a backup, without changing anything else.
  • Overall Status (AI) β€” executive narrative and objective summary, respecting the configured delay criticality.
  • Notifications (πŸ””) and concurrency control β€” per-task edit locks and a warning when another user changes the project.
  • Interface β€” clean look (pastel tones) as the default for everyone and automatic data refresh when switching screens.
  • Audit β€” all relevant actions are logged.
Portfolio and focus

10 Β· Executive Β· Focus

πŸ“ˆ Executive

Consolidated portfolio of all operations/projects, with status by front.

🎯 Focus Projects

Selection of the projects you follow; aggregates status, the week's progress and next week's focus.

Ongoing operations

11 Β· Support πŸ› οΈ module

The πŸ› οΈ Support tab (top of the app) is for ongoing operations: tracking maintenance/evolution demands for client environments, prioritizing them and following them up. Access is restricted to the admin profile (with per-user permission).

How the journey works

  1. Register the Support Client

In πŸ› οΈ Support β†’ + New Client

Each client is its own workspace, with a segment, SLA, contact and the team (NT and Client professionals) who will own the demands.

  2. Log the Demand (5W1H plan)

Inside the client β†’ new demand

Describe the demand using 5W1H: What, Why, Where, When, Who and How. Enter the dates (start/end), owner, urgency and impact.

  3. Prioritize (Eisenhower + RICE)

    🎯 Matrix view

Based on urgency Γ— impact, the demand falls into an Eisenhower quadrant: Do (urgent+important), Schedule, Delegate or Eliminate. A RICE-lite score = (Reach Γ— Impact Γ— Confidence) Γ· Effort helps order what to tackle first.

  4. Execute on the Kanban + progress tasks

    πŸ“‹ Kanban view

Demands flow through lanes (the same as the Operations Kanban: Backlog β†’ In Progress β†’ … β†’ Done), with drag-and-drop. Each demand has progress tasks with their own progress; demands past their deadline get the ⏰ Late badge.

Two views

πŸ“‹ Kanban

Board of demands by status, with cards showing quadrant, priority, task progress and owner.

🎯 Matrix (Eisenhower)

Visual triage by urgency Γ— impact to decide Do / Schedule / Delegate / Eliminate.

Scope
Support is independent of Operations projects β€” it focuses on the continuous flow of demands per client, not on a delivery schedule. It requires the sust_* tables in the database (manual DDL).
Administration

12 Β· Users, profiles and security

In πŸ‘€ Users (admin). Each user is assigned a profile and the operations/projects they can access.

  • Automatic team registration new β€” when creating/editing a user with selected operations, they are added as a person of the operation: @ntconsult.com.br e-mail β†’ NT Team; any other domain β†’ Client Team. An external e-mail also forces the client profile.
  • Scope β€” anyone who is not admin/global can only manage users within their own operations.
  • First access β€” password change is mandatory; the guided tour is offered automatically (with a "don't show again" option, saved per account).
  • Client β€” opens directly on the Dashboard of the granted projects; no management navigation.
